Agentic workflow design

Own an AI organization that reports to you.

I design and build organizations of AI agents, with defined roles, grouped into departments, reporting up to you.

Professional services · Dental and medical · Home services · Law and accounting · Manufacturing · E-commerce, and any business where the same work comes back every week.

How the work movesYou approve
  1. You hand the work in.
  2. The project director plans it and assigns it.
  3. Marketing, Operations, IT and Product work side by side, each with a team lead who is also its domain auditor.
  4. The project director assembles the result.
  5. A final adversary challenges it, one verdict.
  6. You approve.

What I do

Four ways to work with me

A department is the unit you buy: one delivery, and nothing to keep paying afterwards. Fixed price, in writing, by email before any call. The full ladder is on the packages page

The consult, free

What the consult actually hands you

The consult is free, and it is the hardest part of the offer to picture, so here it is: a worked specimen of its three parts, for a plumbing company that answers its own phone. Yours would name your steps, your reviewers and your limits.

Process blueprint: specimen30 minutes · no build · no charge
Part one

The process map

Your work written out step by step, with who owns each one. The label under each step is the whole point: it says what happens without you, and what doesn't.

The gate register

Every point where the work stops and waits for you, with the limit stated outright rather than left to a feeling. It's the part most likely to change in review, and changing it is free.

The department sheet

What would be built, in what order, and what each part owns. It's also the quote: the department count decides the price, and the price comes to you in writing by email.

And the four artifacts a build hands over

The consult hands over the first of these, the map.

A map of your process

Who does what, in what order, and where the work gets checked.

Setup files

Configured for Claude Code or ChatGPT. Not another subscription to buy.

A failure plan

What happens when something breaks, and who picks it back up.

A plain-language guide

Written for the person who runs it, not for a developer.

What the consult is not. Nothing is built. No agent runs. You get the map, the register and the sheet: enough to have it built by me, by someone else, or not at all.

Specimen content. It describes no real client. I build the real one from your intake answers.

The method

One AI answers. An organization checks itself first.

Most AI rollouts fail on structure, not on the model. Nobody owns the output. Nothing gets reviewed before it leaves. Nothing gates the actions you cannot undo.

1

Intake

You describe the work that repeats. I ask what must never go out without your approval.

2

Design

Departments, roles, handoffs and review points, mapped before anything is built.

3

Build

Agents, team leads and gates, configured on the tools you already use.

4

Handover

A plain-language guide so your team can run it, change it and keep it going without me.

Anything that spends money, reaches a customer, or cannot be undone waits for your yes. The gate is built into the structure, not left to anyone's memory.
40%+of agentic AI projects will be canceled by the end of 2027 for escalating cost, unclear value, or inadequate risk controls.Gartner, 25 June 2025 · press release
Risk controlsare one of the three named causes. They are not a feature I add at the end. They are the structure I start from.Same source

Structure is the product

A single assistant gives you a confident answer and leaves you to check it. That check is the work you were trying to get rid of.

I run one of these myself, with departments, review gates and approval gates, before anything leaves the building. The design is what I sell, and it is what I use.

Examples

What the intake builds, depending on your answers

I never ask what agents you need: you couldn't know, and it isn't your job. I ask what repeats, what goes wrong, and what must never leave without your yes. The organization comes out of those answers.

It suits owners buried in work that comes back every week, founders who need more output without adding headcount, and operators whose business has outgrown what one person can hold in their head. Six examples of what that looks like.

Professional services, audit, consulting

Repeats
Turning site notes into a written report. Same format, retyped every time.
Built
A research department that gathers and orders the evidence and a writing department that drafts and checks it against the format, each with its own team lead who reads the work before you do.
Waits for you
The finished report. Nothing reaches the client unsigned.

Dental and medical practices

Repeats
Recall reminders, insurance resubmissions, chasing no-shows.
Built
A patient communications department and a claims department, each with its own team lead.
Waits for you
Every message to a patient, and every resubmission.

Home services: HVAC, plumbing, electrical

Repeats
Returning missed calls, writing quotes, juggling the schedule, asking for reviews.
Built
An intake department, a quoting department and a scheduling department, each with its own team lead.
Waits for you
Any quote with a price on it, before it goes out.

Law and accounting

Repeats
New enquiry intake, document requests, chasing them, watching deadlines.
Built
An intake department and a documents department, each with its own team lead, and a deadline watch.
Waits for you
Everything client-facing, and every deadline judgement.

Manufacturing and distribution

Repeats
Matching invoices to purchase orders, handling stock exceptions, the month-end pack.
Built
A reconciliation department, an exceptions department and a reporting department, each with its own team lead.
Waits for you
Any payment where the invoice and the PO disagree. It stops there and waits.

E-commerce and online retail

Repeats
Order questions, returns, chasing suppliers, pulling the weekly numbers.
Built
A customer department, a returns department and a supply department, each with its own team lead.
Waits for you
Refunds, and any public reply to a review.

Not on this list? The intake doesn't ask your industry. It asks what your week looks like. Tell me that

The choice

Build it yourself, buy a tool, or have an organization run it

You are choosing between three things whether or not anyone lays them out. Here they are laid out.

Option oneBuild it yourselfOption twoBuy an AI toolOption threeAn organization
Who builds it?You do, in evenings, around the job you already have. The vendor built it for everyone. Not for your process.I do, around the answers you gave in the intake.
Who checks the output? You do. Every time. You do. That is the work you were trying to remove.A team lead inside the department, before it reaches you.
What stops a costly mistake?Whatever you remembered to build.Usually nothing, or a setting you have to find.A gate on all three triggers: spend, customer, irreversible.
Who fixes it when an API changes? You do.You wait for the vendor, and keep paying while you wait. You have the files and the guide. 14 days of free fixes to what we agreed, then fixes are quoted.
What do you own at the end?Everything, and the maintenance.A subscription. Stop paying and it stops. The files, on your own accounts. I host nothing.
What does it cost to find out?Weeks of your time.A subscription before it has proven anything.Free. Thirty minutes and a blueprint you keep.
What I commit to

Five things I put in writing before you pay anything

I have no logos to show you and no reviews to point at. What I can do is be specific about what I am bound to.

Nothing leaves without your yes

Anything that spends money, reaches a customer, or cannot be undone stops at a gate and waits. You set those boundaries at intake, before I build.

You own the files, I host nothing

Setup files live on your own Claude Code or ChatGPT account. If you stop working with me, nothing switches off and nothing needs exporting.

Fixed price means fixed scope, told up front

Every build has a stated cap in departments and agents. If the intake shows the work exceeds what you bought, I tell you before I start, not halfway through.

There is nothing to keep paying

No retainer, no subscription, no license. One price, one delivery. For 14 days after handover I fix, at no charge, anything that does not work the way we agreed. After that, a fix or a change is quoted like new work, and there is still nothing to pay monthly.

Every gate decision is recorded

Who approved it, when, and the note they left. If you ever have to show how a decision was made, the record is already there.

The approval gates are designed against the human-oversight and audit-trail controls described in ISO/IEC 42001, the international standard for AI management systems. I am not certified to it, and I do not claim your organization would be. I built to its control areas because they are the right shape for work that has to be answered for.

Tell me the process that's eating your week.

I'll map it out before you commit to anything.
